Your Slowest Menu Item Might Be Carrying Its Weight

By Jeremy Brown

We sold very few taco salads. People didn’t walk in craving one. Burritos, tacos, quesadillas. That’s what moved. Taco salads were maybe 3% of our sales.

On paper, that looks like a menu item you cut. Low volume, low demand. Gone. Right?

Not so fast.

Look at the whole picture, not just one revenue line

We used a lot of lettuce. Not because of taco salads on the main menu, but because of catering. Doctor’s offices ordering salad bars. Taco bars with salad as a topping. That product was moving constantly through the catering side of the business.

So here’s what that means: the lettuce we didn’t sell on a taco salad at the counter didn’t go in the trash. It went into a catering order. Nothing wasted. The ingredient was earning its keep, just not through the channel you’d expect.

If we had looked at that menu item in isolation and said “3% of sales, cut it,” we would have stopped thinking carefully about our ingredient usage across the whole operation. We might have ordered less lettuce. Then we’d be scrambling when a big catering order came in.

Waste is the real number to watch

When you’re evaluating a menu item, the question isn’t only “how often does someone order this?” The real question is: what happens to the ingredients when nobody orders it?

If the answer is they go in the trash, that’s a problem worth solving, either by cutting the item or finding a use for those ingredients somewhere else in your operation.

But if those ingredients are being used somewhere else, in catering, in a special, in a prep component for another dish, then the item isn’t costing you what you think it is. It’s not a loser. It’s a connector.

This is the kind of thinking that separates operators who control their food cost from operators who wonder why their numbers don’t make sense at the end of the month. You have to look at how ingredients move through your whole business, not just through a single menu category.

Don’t make decisions based on one slice of the data. Look at what the full picture is telling you.

At Lucky Wolf, we help owners dig into the numbers that actually drive profitability and build the operational clarity to make smarter decisions. If your food cost feels like a guessing game, that’s where we start.
